Challenge

Since 2020, safety and operational performance of conductors, engineers, and support staff at a large international railcar operator significantly declined. Training workload had increased due to hiring and on-boarding challenges of a labor shortage. The training program was largely classroom based, and in order to accelerate on-boarding of new hires, training curriculum was being significantly cut to support operations. CN Rail leadership hired ScottMadden to modernize training delivery, beginning with the Life Critical Rules (LCR) workmat for conductors, as part of a pilot program.

Process

  • Worked with program owners to develop the LCR program and standards for the company’s railcar personnel​
  • Developed NXT GEN® Training modules which leverage first-person view along with interactive procedural guidance and content regarding what to do vs. what not to do. Modules were used as a checkout practicum for all new-hire conductors and as recurring training for all current conductors​
  • Created more than 30 minutes of scenario-based videos with real employees performing real jobs​
  • Engaged more than 30 SMEs in the development of the training​
  • Developed 61 behavior-based questions that included:​
    • Visual questions designed to test identification of hazards and proper controls ​
    • Scenario questions designed to test “what should you do next?”​
    • Audio/radio exercises designed to test attention to detail​

Result

  • Reduced workload of training instructors by more than 200 hours per year​
  • CN Rail leadership reviewed pilot and approved ScottMadden to modernize ALL conductor workmats
  • Improved trainees understanding of the things that can cause death or severe injury in the field​
  • Developed a module to use analytics for the specific learners and topics that need specific remedial training​
